How a growth-stage company moved from automating tasks to redesigning roles

The CEO of a 50 person marketplace platform asked us how to operationalize AI across the company.
They were preparing for Series B with a plan to 2x the business without doubling headcount. Their AI Working Group — product and engineering — was moving fast: a data warehouse connected to LLMs, automated reporting bots, AI embedded in Slack. By any reasonable benchmark, an AI-forward org. But the people who would actually move the 2x revenue number — Sales, Accounts, Customer Support, Operations — were drowning in repetitive manual work and reactive mode. They were excited about AI but had no time to figure it out.

WHAT WE FOUND

A 3-week diagnostic — a survey, interviews, a cross-functional workshop, plus internal docs — surfaced the pattern:

  • Every team at or over capacity; reactive mode crowding out growth work

  • AI used daily, but mostly to draft emails and summarize documents

  • A handful of people were single points of failure for information the whole company needed

  • Real appetite to work differently, tempered by fear of getting AI-generated work wrong

  • An AI policy written for a tool landscape that has since expanded significantly.

The working group’s tools were genuinely useful — they made existing tasks faster. But faster isn’t the same as different. 

Even fully automated, the work itself stayed the same shape: pull the report, format it, send it, and react to the next fire. The team kept telling us they wanted something different — to spend less time finding out what’s happening, more time acting on it. To have AI surface the leading indicators they knew existed but didn’t have time to dig for. To grow the business, not just keep the boat afloat.

Operationalizing AI didn’t mean automating what these teams were doing today. It meant redesigning their roles entirely — so the same team could grow the business, not just sustain it.

    TO the conditions that make AI trustworthy and durable.
