What just happened, in plain English
For the last two years, the aI companies sold the same story. The tools are easy. The future is now. Just buy it and start using it.
Companies bought the licenses and discovered the tools don’t deploy themselves. Workflows had to be redesigned. Data had to be reorganized. Teams had to be retrained. Months of work that nobody mentioned in the demo.
Anthropic launched a services firm targeting mid-sized businesses with embedded engineers who’ll work alongside customer teams for the long term. OpenAI launched DeployCo, a $4 billion deployment arm for large enterprises, and acquired a 150-person consulting firm to staff it on day one. Both are partnering with the Big 4 firms on top of that.
The unspoken admission: AI is hard to deploy. Hard enough that the model makers themselves are now spending billions to help customers do it.
What it means for the rest of us
The map of who gets help has no divided into three groups.
If you’re a Fortune 500, you’ll be fine. You’re getting a team of embedded engineers, a Big 4 partner program, and dedicated attention from the AI labs. The price tag is enormous but the help is real.
If you’re a few thousand people, Anthropic’s new firm is built for you. The model is the same as the enterprise one, scaled down a notch. Still expensive, but you’re on the customer list.
If you’re under a few thousand people, nobody is coming. Your phone isn’t ringing from KPMG. Anthropic’s services arm isn’t going to send an engineer to your office. That doesn’t mean you don’t have an AI problem. There’s just no cavalry.

Figuring out which problem is worth solving with AI
Most companies have dozens of candidate workflows. Some are worth automating. Some should be reimagined. Many should be left alone. That picture turns the abstract mandate into something specific enough to plan against.

The companies navigating this well aren’t starting with “which platform is better”. They’re looking at where their work already lives.

For agents that need to update records, enforce business logic, route cases, or maintain compliance on customer-facing workflows, Salesforce is where the governed action happens. Most companies live in both worlds. And that’s where the first agent becomes so important — not because of cost, but because it sets the pattern. Most CEOs we talk to have made some version of the same mandate: AI is the priority this year. Use it everywhere. Operationalize it. Become an AI-first company.
The team hears it. Pilots get spun up. Tools get adopted. Working groups stand up and produce slides. But somewhere in the middle of the org chart, things start to stall. Adoption is uneven. CEOs read stalled adoption as resistance to change. More often, what they’re seeing is fear.
What the fear actually looks like
A senior account manager who’s quietly worried that the AI agents everyone’s building are about to make her job unnecessary. A sales rep who’s been told to “experiment with AI in your workflow” and is paralyzed because he’s not sure which experiments are showing him a useful tool and which are showing him his replacement. A finance lead who’s not adopting the new tooling because she’s see what happened to her counterpart at her last company.
This isn’t paranoia. It’s pattern recognition. They’ve watched three years of headlines about AI-driven layoffs. They’re living through a leadership mandate they didn’t choose. And nobody in leadership has explicitly told them what their job is supposed to look like on the other side of the rollout.
So they protect themselves by going slow. That’s the resistance.
Two paths, and the data on which one wins
Two MIT economists were on Jon Stewart’s podcast a couple of weeks ago.
The line that stuck with me: we are squandering AI.
Their point: every wave of major technological change has had two possible paths. Either the people doing the work get more skilled, more valuable, and more productive — or they get displaced.
We have early data on which path is winning. McKinsey recently studied 20 companies they identified as AI leaders across different industries. Their finding: AI transformation is, ultimately, a people transformation. The companies pulling ahead aren’t winning because they bought better tools. They’re winning because they built the human capabilities — the leadership skill, the role redesign, the team adoption — that makes the tools actually deliver.
Most companies are doing the opposite — issuing an AI mandate and leaving their teams to figure it out on top of their day jobs, even when those teams are quietly afraid AI is what’s coming for those jobs.
The unlock is the opposite. People stop resisting AI when they can see a role on the other side they’re excited to step into.
A concrete example
Take the account manager I described earlier. She spent close to a full day every week pulling and formatting performance reports for partners. AI agents her engineering team was building would soon make that work unnecessary — and she knew it.
But the redesign of her role didn’t shrink it, it pointed it at the strategic work that actually grows accounts. Spotting churn risks. Identifying upsell opportunities. Working with partners directly on what the data was telling them.
Her week didn’t get easier. It got more valuable. That’s what stopped her from quietly resisting.
What to actually do
If you’re leading an AI rollout that’s stalling, the unlock isn’t more training. It isn’t a louder mandate. It’s a clear picture of what each role is supposed to become — and an honest conversation with the people in those roles about what that means for them.
A useful place to start: pick the role that matters most for hitting your growth targets. Sales rep. Account manager. Then sit down with the people in that role and work it out together.

Your AI Strategy is Solving the Wrong Problem
A growth-stage CEO recently asked us how to operationalize AI across her company. She was preparing for Series B with a plan to double the business without doubling headcount. Her working group was already building the obvious things: automating the manual, repetitive work that took up some people’s time. That’s where most companies start, and it makes sense.
But it’s a fraction of what AI can actually do.
Optimizing isn’t reimagining
Most companies’ initial AI experiments focus on optimizing existing work — AI summarizes the meeting, drafts the email, builds the deck outline. The work feels different because there’s a tool involved now, but the shape of the week is identical. Same meetings, same deliverables, same reactive cycle, just more output per hour.
There’s real value in that. It’s just not the full opportunity.
Reimagining asks a different question: if we were designing this role today, knowing what AI can do, what would it look like? That doesn’t produce a faster version of the existing job. It produces a different one — where the human spends their time on the work that moves the business, and AI absorbs everything else.
That’s where most companies plateau. The technology is there. The redesign isn’t.
Two scenes from inside on company
An account manager at this company spent close to a full day every week pulling and formatting performance reports for partners. The strategic work that grows accounts kept getting squeezed.
The redesign: partners get their own dashboard. Her week opens with a briefing that flags what needs human attention. An account showing early signs of churn — schedule a check-in. A category shift in another account that points to a marketing opportunity — flag it cross-functionally. An upsell opportunity in a third — AI drafts the pitch. The role didn’t get faster. It got pointed at revenue.
Then there were the roles that weren’t even on the working group’s roadmap.
Take a sales rep at the same company. He spent 2-3 hours preparing for every prospect pitch — researching the account, figuring out the angle, customizing a deck, calculating ROI, updating the CRM, drafting the follow-up. The pitch itself was an hour. None of that work was on the AI roadmap. He was using ChatGPT on his own to help draft emails, but didn’t have time to figure out what else was possible.
The math of doubling the business required every sales rep doing meaningfully more pitches. Optimizing his prep wouldn’t get there. Reimagining the role might. An AI agent handles all of that — research, deck, ROI, CRM, follow-up. The rep reviews and approves. The hour-long pitch is the job.
Every person we talked to wanted to be doing this higher-impact work. Reactive mode was what kept getting in the way.
The challenge isn’t deploying AI. It’s translating ‘AI is deployed’ into ‘the company operates differently’
What it actually takes
Operationalizing AI doesn’t mean automating today’s work. It means redesigning roles so the same team can grow the business, not just sustain it.
Two things have to happen together:
Redesign the work. Look at each role and ask what won’t scale. The repetitive prep, the manual reporting, the formatting and assembling — that work shouldn’t get faster. It should disappear into AI, so the human can spend their time on what only a human can do.
Build the behavior. Redesigned roles don’t run themselves. People need role-specific playbooks, hands-on training, and ongoing support to actually work the new way. Without that, the redesigned role exists on paper and the team defaults back to the work they know.
One without the other doesn’t move the company. Behavior change without role redesign just makes today’s work faster.
The capacity paradox
There’s a piece of this most AI strategy advice misses.
At this company, only 3 of 25 employees felt they could realistically dedicate time to learning AI. Zero had received any structured training. When asked what would help, the top three answers were more time to experiment,examples relevant to my role, and structured training.
This is the universal pattern. The teams most in need of AI — the ones drowning in reactive work — are the ones least able to absorb the change required to use it well. They have no time to experiment, no examples to follow, and no scaffolding to learn inside. So they default to the easy wins: drafting emails, summarizing meetings.
Any AI initiative that adds to existing work fails. The redesign has to replace existing work, not sit on top of it — and the people doing the work usually can’t lead that redesign themselves, because they’re the ones with no bandwidth.
That’s why most AI strategies plateau. Not bad technology. Not bad intent. A misread of where the redesign has to come from.
The question worth asking
The CEO who asked us how to operationalize AI didn’t have a tools problem. Her working group was already shipping useful things. What she didn’t have was a way to translate “AI is deployed” into “the company operates differently”.
The question worth asking isn’t how do we use AI more? It’s if we were designing this work today, knowing what AI can do, what would we keep, what would we remove, and what would we ask our people to do instead?
That question doesn’t have a fast answer. But it’s the only one that gets a company from AI-forward to actually different.

Pattern 2: The Exec-Operator Disconnect
In most organizations, the people who control the AI budget and the people who do the daily work live in different worlds. Executives think in terms of revenue impact, competitive positioning, and strategic transformation. Operators think in terms of the 47 steps in their case resolution process and the three tools they have to toggle between.
Both perspectives are valid. But when they’re never reconciled — when the exec funds an initiative based on a vision and the operators are left to figure out how it applies to their reality — the result is predictable. The initiative gets build, nobody uses it, and six months later everyone agrees that “AI didn’t work for us”.
The fix is creating a structured conversation between these two groups early in the process. Not a town hall or an all-hands — a facilitated working session where operator pain gets mapped to executive priorities and a specific, funded use case emerges that both sides can support.
Pattern 3: Treating AI as a One-Time Project
The third pattern is treating AI adoption like a traditional IT project: plan it, build it, ship it, move on. AI — particularly agentic AI like Agentforce — is more like building a new organizational capability. The first deployment is just the starting point. The real value comes from learning what works, expanding into adjacent use cases, and continuously improving how your agents perform.
Companies that treat their first Agentforce deployment as the end of the journey instead of the beginning tend to see diminishing returns. The agent works but doesn’t evolve. New use cases go unexplored. The organization doesn’t build the muscle of identifying and implementing AI opportunities.
The fix is framing Agentforce adoption as an ongoing practice, not a project. Your first win should be designed to build momentum — prove the value, demonstrate the ROI, and create the appetite for the next thing.

Here’s a question most Salesforce customers haven’t answered: who in your organization is responsible for making sure AI actually gets adopted?

Why just one? Adoption takes sustained attention. Spreading effort across five features means none of them get the support needed to stick. Prove value with one feature. Build credibility. Then expand to the next.
Step 5: Document and Revisit
Your audit isn’t a one-time exercise. It’s a living document. Record:
What AI features exist across your tools
Which ones you’ve evaluated
Which ones you’re activating (and who owns each)

5 Questions to Identify Which AI Features Actually Matter
Your tools have more AI features that you’ll ever use. Here’s how to find the ones worth your time.
You’ve done the audit. You’ve surfaced the AI features buried in your tools. Now you’re staring at a list — and most of it won’t matter.
That’s fine. You’re not supposed to use every feature. The goal isn’t adoption for adoption’s sake. It’s finding the features that solve real problems for your team.
Most companies skip this step. They enable everything, announce everything, and hope something sticks. That’s how you end up with a dozen half-used features and no clear wins.
A better approach: Ask the right questions to identify which features actually matter — then focus there.
Question 1: What Problem Does This Solve?
This sounds obvious. It’s not. Many AI features get attention because they’re new, not because they’re useful. “It uses AI to…” is not a problem statement. “It helps our team spend less time on…” is.
If you can’t complete the sentence “This feature helps [specific role] by [specific outcome]”, you’re not ready to roll it out.
The filter: If the problem it solves isn’t one your team is actively complaining about, it’s probably not a priority. Start with pain points people already feel.
Question 2: How Often Does This Problem Occur?
A feature that solves a problem you face once a quarter is probably not worth the adoption effort.
Frequency matters. The best features to activate are ones that address daily or weekly pain points. High frequency means more practice, faster habit formation, and better adoption. People learn by doing — and they do more when the task comes up constantly.
The filter: Prioritize features tied to tasks your team does all the time. Save the occasional-use features for later, after you’ve built momentum with the high-frequency wins.
Question 3: What’s the Current Workaround?
If people have a problem, they’ve already built a workaround. It might be inefficient, but it works. They’re used to it.
The AI feature has to be meaningfully better than what they’re doing now — not just theoretically better. Ask: What do people do today? How long does it take? What’s frustrating about it?
Then ask: Does this feature actually improve on that, in a way people will notice immediately?
The filter: If the workaround is “good enough” and low-friction, the AI feature will struggle to displace it. Focus on features that replace workarounds people actively dislike.
Question 4: Who Needs to Change Behavior?
Some features require individual behavior change. Others require team-wide or process-level changes.
The more people who need to change, the harder adoption gets. A feature one person can use independently — like AI-assisted email drafting — is easier to activate than one that requires the whole team to adopt simultaneously, like a new way of logging customer interactions.
The filter: Start with features that deliver value to individuals. One person can try it, see results, and become an advocate. Expand to team-level features once you’ve built credibility with early wins.
Question 5: Can We Measure the Impact?
If you can’t tell whether the feature is helping, you can’t prove value — and you can’t learn what’s working.
Ideal: Clear before-and-after metrics. Time saved per task. Response time reduced. Error rate dropped. Deals moved faster.
Minimum: Qualitative feedback you trust. “This is actually helping” or “This isn’t worth the hassle”. Someone paying attention and asking the right questions.
The filter: Prioritize features where impact is visible. Early wins build credibility for future AI investments. Features with invisible impact build nothing — even if they’re technically working.
Putting It Together
Run your candidate features through all five questions.
Features that score strong across all five: Activate first.
Features with mixed signals: Revisit later, once you’ve proven the model with easier wins.
Features with mostly weak signals: Skip for now. They’re not worth the effort yet.
The Bottom Line
You don’t need to activate every AI feature you’re paying for. You need to activate the right ones.

Activation. They coordinate with IT to enable features. They work through configuration. They clear technical blockers so the tool is actually ready to use.
Adoption: They track whether people are using it. They investigate when usage drops. They adjust the approach based on what’s working.

This isn’t a full-time role for most SMBs. It’s a clear mandate added to someone who already has adjacent responsibilities. They key is making it explicit: This person is responsible for getting value from the AI features we’re paying for.
Where This Role Should Live
Not in IT. IT manages systems and infrastructure. AI adoption is about behavior and workflows. Different skills, different focus.
Not in HR or L&D. Training is one input to adoption. But adoption ownership requires more than training — it requires discovery, evaluation, and ongoing adjustment.
Ideally, this role lives close to the work — someone who understands the workflows AI is supposed to improve.
For smaller teams, it might be a senior individual contributor who uses the tools daily and has credibility with peers. For mid-size organizations, it could be a department lead or someone in operations with cross-functional visibility. For larger orgs, it might warrant a dedicated role or sit in RevOps or BizOps.
The title matters less than the mandate. That matters is that someone has explicit responsibility, and leadership is asking them about progress.
How to Create This Role
You don’t need a new hire. You need a clear assignment.
Pick someone close to the work. Someone who uses the tools, understands the workflows, and has credibility with the team.
Give explicit responsibility. Not “help out with AI stuff” — a clear mandate. “You own AI feature adoption for [these tools] or [this team].”
Give authority. They need to be able to request IT changes, adjust workflows, and escalate blockers. Responsibility without authority is a recipe for frustration.
Protect time. This can’t be pure margin work, squeezed into gaps between “real” responsibilities. Block hours for it. Treat it as part of the job.
Create accountability. Leadership asks about progress. Not once, not annually — regularly. What have we found? What are we trying? What’s working?
Start with one tool or one team. Prove the model. Show what ownership produces. Then expand.

Unused AI features aren’t a technology problem. They aren’t a training problem. They’re an ownership problem.

Capacity. Does the team have bandwidth to learn something new right now?
